AI governance: The hidden risk inside your business
AI is already inside your business, whether you planned for it or not. It shows up in the tools your teams use every day, in the software you’ve bought, and in the way work is starting to get done across different departments.
Most businesses are struggling to understand where and how AI is actually being used, rather than being slow to adopt in general.
Ask a leadership team to map AI usage across the organisation, and you will usually get an incomplete picture. That matters because without a clear view, decisions about risk, investment, and opportunity are being made on guesswork.
I recently recorded a Grow2Market podcast episode on this topic with Michael Lucas from Brave Governance and Barry Dewey from Pithy Digital and Fractional Teams. It was one of those conversations where you come away realising there are gaps in your own thinking. Both brought clarity from different angles. Michael from a governance and risk perspective, Barry from data and commercial reality.
What stuck with me was how consistent the message was. Most businesses are further into AI than they think, but without a clear understanding of where it is being used or whether it is delivering value. That is where AI governance becomes a practical tool rather than a theoretical concern.
AI adoption is outpacing governance
One of the clearest points from that discussion was how quickly AI has been introduced into businesses, often without structure. Regulation is still catching up, but even internally, most organisations are behind in understanding their own usage.
Part of the challenge is how easily AI integrates into everyday work. It is not limited to a single system or initiative. It appears in copilots, analytics tools, customer platforms, and internal workflows. On top of that, employees are using AI independently to solve problems as they arise.
Across a typical organisation, AI tends to appear in a few common ways:
- Direct use through tools like ChatGPT or Copilot
- Features embedded within existing SaaS platforms
- Informal use by teams experimenting with new ways of working
- Data being entered into external systems without clear oversight
None of this is unusual. What is unusual is how rarely it is mapped properly.
The bigger issue is execution
There is a tendency to focus on AI risk. Data exposure, compliance, bias. Those are valid concerns, but they are not the only ones worth paying attention to.
A more immediate problem is that many businesses are not getting meaningful value from their AI investments. Projects begin with momentum and then lose direction. Tools are introduced but not widely adopted. Outputs are generated but not fully trusted.
Data quality plays a significant role in this. Many AI initiatives fail because the underlying data is not suitable for the intended use case.
Alongside that, a few patterns show up repeatedly:

When these issues are present, adding more AI tends to increase complexity rather than improve results.
What governance looks like in practice
Governance is often associated with control and restriction, which is why it tends to get a negative reaction.
In practice, AI governance is about understanding and direction. It should give a business a clear view of what is happening and a way to make better decisions about it.
At a minimum, that means being able to answer questions such as:

Where AI is currently being used

What data is being shared and with which systems

Which use cases are delivering value

Where human oversight is still required
Without that level of clarity, it becomes difficult to scale anything reliably.
Where businesses are getting stuck
Several challenges come up consistently.
In some cases, businesses start with the technology rather than the problem. There is a sense that AI should be used, but not always a clear understanding of why.
In others, AI is treated as a technical initiative and delegated to IT or product teams. That approach misses the broader impact, since AI decisions affect commercial performance, customer experience, and risk exposure.
Data is another recurring issue. If the data feeding into AI systems is inconsistent or incomplete, the outputs will reflect that. In some situations, the problems are amplified, which reduces trust in the results.
There is also a tendency to focus heavily on automation. Removing people from processes can work in certain cases, but often exposes gaps. A more effective approach is to use AI to support decision-making, while keeping human judgement involved where it matters.
Moving beyond experimentation
The businesses making serious progress with AI aren’t simply adding it into existing workflows. They are stepping back and rethinking how those workflows should operate.
That involves being clear about where AI adds value, where it does not, and how responsibilities should be divided between systems and people.
This shift turns AI from a series of experiments into something more consistent and reliable.
A practical starting point
A useful first step is to run an AI audit across the business. The goal is to understand current usage before trying to optimise or control it.
That typically involves:
Identifying the tools being used across teams, including unofficial ones
Understanding where AI features exist within current software
Reviewing what data is being shared and where
Mapping how outputs are used in decisions
Identifying where AI affects customer-facing products or services
This does not need to be overly complex, but it does need to be thorough.
The underlying point is straightforward. If you do not have a clear picture of how AI is being used, you cannot manage it effectively.
Final thought
AI is already shaping how businesses operate. The difference between those seeing results and those struggling tends to come down to how deliberately it is being used.
There is a gap between experimenting with AI tools and building a capability around them. Closing that gap requires clarity, ownership, and a deeper understanding of what is actually happening inside the business.
